What causes a motorcycle transmission to pop out of gear?

Popping out of gear is almost always caused by worn engagement dogs on the affected gear set. The dogs are the small square or angled projections on the side of each gear that lock it into engagement when selected. Over time and through repeated shifts under load, those dogs wear from a sharp square profile to a rounded or tapered shape that allows the gear to disengage under load rather than staying locked in. Worn shift forks can contribute to the problem by failing to fully engage the gear in the first place, leaving the dogs only partially meshed and more prone to slipping out. Once a gear is popping out consistently, the affected gear or gears need to be replaced. Continuing to ride with a transmission that pops out of gear accelerates wear on the surrounding components and risks a complete transmission failure.

How do I know if my shift fork is worn and needs replacement?

Shift fork wear shows up as vague, imprecise gear selection, difficulty finding specific gears cleanly, and in more advanced cases, false neutrals between gears. You can measure shift fork wear directly by measuring the thickness of the fork fingers and comparing against the manufacturer's service limit. Shift forks wear where they contact the groove on the gear, and once they have worn below the minimum thickness specification they need to be replaced. A worn shift fork that is left in service will eventually cause secondary damage to the gear groove it rides in, turning a relatively inexpensive shift fork replacement into a more costly gear replacement job as well.

Can I replace just one gear in a transmission or do I need to replace the whole gear set?

In most cases you can replace just the affected gear or gears rather than the entire transmission gear set. Gears typically wear in pairs since both the driving and driven gear of a given ratio share the load equally. If one gear in a meshing pair is worn, inspecting and often replacing both gears of that ratio together is the smart approach since the worn gear accelerates wear on its partner. Complete gear set replacements make the most sense for transmissions that have sustained significant damage from a catastrophic failure, or for builders who want a fresh transmission as part of a complete engine rebuild.
